AI or another hire? How to decide what to automate first

In short: Hiring adds salary, benefits, onboarding, and management. Automation can remove repetitive reporting, data entry, and document work while leaving judgment to people. Start with one frequent task that follows clear rules. Measure the time saved, then decide whether a hire is still needed.

When the work piles up, the reflex is to hire another person. Sometimes that's right. But a surprising amount of what a new admin would do is repetitive work with clear rules that a reliable automation handles for a fraction of the cost, freeing your existing team for the judgment work only people can do.

The test: is the task repetitive and predictable?

Automation shines when a task is done the same way every time and follows clear rules: retyping invoices into your accounting system, pulling the same weekly report, sorting and filing incoming documents, moving data between a CRM and a spreadsheet. If a task needs human judgment, empathy, or negotiation, it wants a person. Most operations are a mix. The goal is to take the repetitive slice off people's plates.

Run the numbers honestly

A full time admin in the U.S. is $10k+ a month fully loaded, and takes months to hire and ramp. A single automation that removes a four hour weekly report is roughly 200 hours a year returned, often built once for a fixed price. You don't have to choose “never hire”; you choose to hire for the work that actually needs a human.

Which task to start with

Pick the task that is (1) repetitive, (2) costs the most hours, and (3) doesn't touch your most sensitive data on day one. That last point keeps your first project safer. Prove the value on something concrete and measurable, then expand. Trying to automate everything at once is the fastest way to automate nothing.

The trap to avoid

Don't automate a broken process. You'll just make the mess faster. If a workflow is confusing to a person, fix the workflow first, then automate the clean version. Sometimes the honest recommendation is that AI isn't the answer at all, and a simpler tool or a process change is. That's a win too.
